Many Italian chiptuners work without knowing if they are really profitable. "I'm doing well, I have 30 clients a month." OK, but how much net profit is it? Break-even? CLV (Customer Lifetime Value)? Without numbers, you have no control of the business.

What is ROI in chiptuning

ROI = Return On Investment. In practice: how much you recover compared to how much you invest. For a chiptuner it is divided into 3 levels:

  • Monthly: monthly profit/costs
  • Annual: annual profit / initial investment
  • Break-even: minimum file/month to cover costs

The 5 inputs you need

  1. Files processed per month (volume)
  2. Average price per file (revenue per unit)
  3. Variable cost per file (slave, external file, payment commissions)
  4. Monthly platform fixed costs (management, hosting, domain)
  5. Other fixed costs (accountant, marketing, insurance, etc.)

The 6 outputs you get

  1. Monthly gross revenue = file × price
  2. Total variable costs = file × variable cost
  3. Total fixed costs = platform + other fixed costs
  4. Monthly net profit = revenue − variable costs − fixed costs
  5. Annual profit = net profit × 12

Example: full-time workshop

  • Files: 80/month
  • Price: €280/file
  • Variable cost: €45/file
  • Platform: €60/month
  • Other fixed: €1,500/month (rent, employee, marketing)

  • Revenue: €22,400/month
  • Variable costs: €3,600/month
  • Fixed costs: €1,560/month
  • Net profit: €17,240/month

What to do with these numbers

  • If break-even is high, reduce fixed costs (cheaper platform? less initial marketing?)
  • If margin per file is low, raise prices (10% up = +20% profit)
  • If volume is low, focus on acquisition (Google Ads, social, subdealers)
  • If margin is high but volume is low, scale with automation (portal + prepaid credits)

Error number one

Underestimate variable costs. The slave at €30/file becomes €38 counting Stripe fees (3.4%) + bank cost + customer support. Everything counts.
